An org chart can look tidy while the work still has two owners, a critical decision still waits for the founder, and the headcount math rests on guesses. This skill starts with the work, demand, decisions, interfaces, constraints, and evidence before it proposes reporting lines.
It maps the current operating model, tests whether structure is actually causing the problem, and builds materially different organization scenarios. Each option shows accountability, decision rights, team interfaces, management load, headcount, cost ranges, controls, tradeoffs, and transition burden. Generic span benchmarks stay advisory; they never substitute for evidence about the work.
The handoff includes a design contract, evidence register, work-to-accountability map, scenario scorecard, role charters, decision-rights table, interface contracts, headcount and loaded-cost view, role-level impact register, transition waves, review gates, and an evidence-matched verdict. Named-person decisions, employment actions, pay, legal review, consultation, and final approval stay with authorized people.

We run three ecommerce brands with 42 employees. The founders still approve pricing, refunds above EUR 500, inventory buys, senior hiring, and every campaign. The draft plan removes two management layers and targets a 15% payroll reduction. It uses a rule of eight direct reports, combines quality assurance with the team it audits, and maps named employees into keep or exit columns. No service-volume, control, consultation, or transition analysis exists. Review it without making employment decisions.
